Workday Post-Implementation Optimization: When Workday Is Live but Not Delivering

Most organizations expect the weeks after go-live to be rough. There's a hypercare team in place, a timeline for Workday stabilization, and an understanding that users will need support as they adjust. Tickets come in, questions get answered, and leadership waits for things to settle. For many organizations, that's exactly what happens. The volume tapers, users find their footing, and the system starts delivering value.
But not always. Sometimes hypercare ends and the issues don't actually resolve. They just become part of how things work. The system isn't failing exactly. Payroll is running, reports are being pulled and transactions are flowing throughout the system. But the data requires cleanup before anyone trusts it, processes that should take minutes take hours, and teams spend more time managing the system rather than using it to make decisions. Workarounds that become standard practice: A user finds a way around a process that doesn't work. That fix gets shared. Within weeks, the workaround is how things are done, and no one flags it as a problem anymore.
Data that requires manual cleanup before use: Headcount doesn't match across reports. Compensation data needs validation before Finance will accept it. Users start keeping their own spreadsheets because they don't trust what the system produces.
Users who stop reporting issues: When raising problems repeatedly doesn't lead to resolution, people find other ways to get their work done. This is a rational response, but it makes the underlying issues invisible to leadership.
None of these look like emergencies on their own. But over time, they become one. And the longer they persist, the more the organization accepts them as normal. For executives, the cost is often invisible until it surfaces in the wrong moment: a board question that can't be answered with confidence, a compliance issue that required manual intervention, or a realization that the headcount data driving workforce planning has been unreliable for months. Research from McKinsey and the University of Oxford found that large IT projects deliver, on average, 56% less value than predicted. Much of that gap doesn't come from implementation failures. It comes from what happens after go-live, when operational realities prevent the system from delivering what it was designed to do.
Why Issues Accumulate Instead of Resolving
Post-go-live problems have multiple causes. Some are technical: configuration gaps, integration failures, data migration errors. These are real and need to be addressed. But technical issues don't exist in isolation. They get tangled with organizational factors that make them harder to fix and easier to ignore.
Knowledge loss: Implementation teams disband, consultants roll off, and project teams resume their day jobs. The people who understood why certain decisions were made aren't available when questions come up later. Internal staff inherit a system they didn't build and documentation that doesn't explain the reasoning behind design choices.
Support models that aren't built for stabilization: Many organizations move to ticket-based support immediately after hypercare. But ticket queues are reactive. They address individual symptoms without visibility into patterns. A support model designed for steady-state operations can't absorb the volume or complexity of a system that hasn't actually stabilized.
Deferred decisions that never get revisited: Every implementation involves trade-offs, and teams make reasonable calls about what can wait. Requirements get pushed to "phase two" or "post-go-live" with the best of intentions. But once the project closes and the budget dries up, there's often no team or timeline to pick them back up. What started as a practical decision becomes a permanent gap.
Training that doesn't match reality: Users were trained on how the system was designed to work. When processes changed during implementation or edge cases showed up in production, the training became outdated. Users teach each other instead, and what they pass along isn't always accurate.
A 2023 systematic literature review in Cogent Business & Management analyzed 26 studies on ERP post-implementation success. The top three critical success factors were continuous system integration, ongoing training, and active user participation. Among the 13 factors identified, organizational and environmental factors outweighed technical ones. When these aren't sustained after go-live, technical fixes alone won't close the gap.

What Stabilization Actually Requires
Stabilization requires intentional effort, and without that effort, organizations often don't realize how much they've adjusted to working around problems instead of solving them.
Inventory the environment honestly: Catalog open tickets, active workarounds, and known data issues. Understand what users are actually doing versus what they were trained to do. This baseline is necessary before prioritization can happen.
Separate configuration problems from ownership problems: Some issues are technical fixes. Others persist because no one has authority to make a decision or enforce a standard. Treating an ownership problem like a configuration problem guarantees it will come back.
Prioritize by operational impact, not ticket volume: A single integration failure that forces manual reconciliation every pay cycle matters more than dozens of low-effort user questions. Stabilization resources are limited and should go where the operational cost is highest.
Staff for stabilization specifically: Implementation and stabilization require different skill sets. Implementation rewards momentum, decisiveness, and scope management. Stabilization requires operational focus, pattern recognition, and the patience to address root causes instead of symptoms. The team that got you live may not be the right team to get you stable, and that's not a reflection of their capability.
Set a timeline with exit criteria and build feedback loops to track progress: Without defined milestones, organizations drift between "still stabilizing" and "this is just how it works now." Ticket categorization, regular check-ins with power users, and data quality monitoring create visibility into whether things are actually improving. Exit criteria force accountability and make progress measurable.
Moving Forward
Post-go-live instability is common. Most organizations experience some version of it, regardless of how well the implementation went. The difference between those that recover and those that stay stuck is whether they recognize what's happening and treat stabilization as its own phase of work, with its own resources and timeline.
